Do you know your TEAM? What do they do? What "roadblocks" do they have? What support do they need? As a Project Manager, you need to have the answers for all these questions. Why? Because delegation starts with ONE FUNDAMENTAL thing. And it is TRUST. If I do not TRUST my team I will not delegate. So, in my experience, delegation starts with building trust. Which means, it may take 2-3 months of effort to bring the team on the same page with the project direction, getting team buy-in first before we delegate any tasks. So, I will spend time with all my team members 1-on-1. Does not matter if I have 1 person in my team or 45 people. Once TRUST has been built all the rest will flow into the right direction :-) I hope it was useful.

It's important to know what are your team's strengths and weaknesses. In this case you distribute tasks based on strengths where weaknesses aren't a threat anymore. In terms of principle of absolute responsibility, authority can be delegated but responsibility & accountability cannot be delegated. Boss is responsible or accountable to his own superior for both, the tasks that he has assigned to his subordinates & the acts of his subordinates. Although he may give someone the authority to complete a task, mission, etc. To delegate is an essential leadership behaviour, in a more effective manner. Boss should know - What’s part of their Duties and What and When to Delegate and When to Take (Personal) Responsibility. Prepare your direct reportee for delegation. Be sure your direct reportee knows nature of the tasks, & that it is an expectation of their job to accept & commit to delegated tasks.

One good project management tool to use is the RACI (Responsible, Accountable, Consult, Informed) Matrix. From the WBS defined, each task can be listed in the form of RACI matrix whereby every task will have an Accountable person. People who are responsible to carry out the task. Stakeholders that needs to be Consulted and those that need to stay Informed. This RACI can be used to identified who to look for pertaining to decision on the task, Task Owner = Person Accountable. And it can also be use to check if any task had been missed out.
After you have delegated the tasks and responsibilities, you need to empower and support your team. This means giving them the authority, autonomy, and accountability to complete the tasks and responsibilities. You also need to provide them with the necessary guidance, tools, and feedback to help them succeed. Empowering and supporting your team will help you build trust, confidence, and ownership among your team members. It will also help you foster a culture of learning, innovation, and collaboration.

A key quality needed here is trust. A project manager delegating work to a team member must trust that they can carry out the task without monitoring them every step of the way. However, this does not mean that there is no space for monitoring and follow-up (as that will just be abdicating responsibility), but it has to be as minimal as possible and only when required. The more a team member has shown capability in handling a task, especially a repeated task, the less monitoring is required. It is also beneficial to follow-up on a delegated task at strategic times and not wait until the task is completed, to guarantee alignment in goals and execution. The sooner the manager notices deviations, the more efficiently resources are utilized.
